Summary

Scanned PDFs and uploaded images are now read by OCR alone before Docling is asked: RapidOCR, the OCR Docling already runs inside, without Docling's layout model and TableFormer, on Windows and Linux; Apple's Vision on a Mac. Docling reads only a page whose OCR came out garbled, through the page splice mixed PDFs already use. On 499 real pages, OCR alone found more of each page than Docling did, gave better answers, and took a fraction of the time.

ADR: 0062. Docs: documents.md, Scans and photos.

Why not Windows' own OCR

The plan was to test Windows.Media.Ocr first. It is fast (0.13-0.24 s a page) and works frozen, but on real business documents it found far less than Docling: 0.61 of a form's words against 0.72, 0.43 of a receipt photo's against 0.79, 0.40 of numbers against 0.59. It writes tables column by column, and nothing in its output told its good pages from its bad ones. It is not in this PR.

The corpus (real files only)

Public datasets with human ground truth, downloaded to a scratch folder (nothing committed):

  • FUNSD: 80 scanned business forms
  • SROIE: 60 scanned receipts (key fields as questions)
  • CORD v2: 60 phone photos of receipts
  • DocVQA validation: 80 real scans (letters, tables, reports), 374 human questions
  • Internet Archive book scans with Project Gutenberg text: 24 English and 12 French pages
  • SmartDoc 2015: 20 camera captures of printed pages
  • 6 public scanned PDFs, 13-40 pages: National Archives (JFK), govinfo, RECAP court filings, NOAA coastal reports (163 pages, timing only)

Accuracy, same pages, same scorer

Real pages RapidOCR alone Docling (today) Vision accurate (macOS) Windows OCR
Words found, forms 0.80 0.72 0.71 0.61
Words found, receipt scans 0.90 0.87 0.89 0.69
Words found, receipt photos 0.83 0.79 0.80 0.43
Words found, books EN / FR 0.98 / 0.92 0.97 / 0.90 0.99 / 0.92 0.98 / 0.83
Words found, camera captures 0.05 0.05 0.94 0.00
Numbers found, all pages 0.65 0.59 0.67 0.40
DocVQA answers present in the text 0.88 0.70 0.86 0.70

Answer quality (Haiku 5.5, thinking off, each page's whole text in context; about $1.7 of the approved $3):

RapidOCR alone Docling
DocVQA, 374 questions, exact 0.79 0.60
SROIE total and date, 120 questions 0.97 0.93
"Not in the text" replies 34 104

Docling's layout step keeps only the text of the regions it classes: it dropped page numbers and running headers outright (0.04 of the book scans' numbers, against 0.93), and its table regions lost text RapidOCR's rows kept. Routing table pages to Docling made answers worse (0.88 to 0.81 of DocVQA answers present), so tables stay with OCR.

Speed

Ryzen 7 5800X, Windows 11, 499 pages, one run at a time:

Reader Seconds a page CPU-s a page
Docling (today) 4.9 39
RapidOCR alone, as shipped (4 pages at once, 1 thread each) 2.1 8.2
Vision accurate, GitHub macOS runner (3-core M1 VM, no Neural Engine) 2.4 n/a

End to end, through the upload route and a real worker.py ingest process, one upload per row, Docling arm with SURFSENSE_LOCAL_SCAN_OCR=off:

Upload All ready, Docling → OCR-first Mean file ready Worker CPU-s Pages Docling read
9 real scanned PDFs, 199 pages 829 s → 509 s 598 s → 332 s 7,343 → 1,752 199 → 0
40 receipt photos, receipt scans and forms 202 s → 113 s 129 s → 65 s 1,416 → 131 40 → 0

A 25-page court filing was ready 47 s after upload, against 614 s while Docling's long readings gave way to each other. RapidOCR reads about 2 s a page on this machine, so scans are ready in seconds a page, not in seconds; Windows' own OCR was ten times as fast but read too little.

Linux (WSL Ubuntu 24.04 on the same machine): the same 100 pages in 174 s and 684 CPU-s, against 209 s and 824 on Windows, with byte-identical text.

What changed

  • worker/ingestion/scan_ocr/: the readers (RapidOCR, Vision), page rendering, reading order (rows left to right, prose columns one after another), the page verdict, sideways re-reads, the shared page cap, image reading, and --check-scan-ocr.
  • worker/ingestion/pdf_reading/ocr_first.py (planner) and ocr_kept.py (OCR's pages kept while Docling's part gives the queue up); route.py calls OCR-first before the Docling page splice.
  • parsing.py: an image upload goes to OCR first.
  • Long OCR readings give the queue up as long Docling readings do (after CodeRabbit's review): every 8 pages, once a reading has run a minute and an upload or note waits at its priority, it keeps its pages in ocr/pages.json and gives way; the run that resumes reads only the pages left. It gives way only with the pages on disk. A waiting source with ocr/ counts as a reading that gave way itself (waiting_work.py), so two long scans do not take turns, and a cancel after giving way drops ocr/ as it drops docling/ (ended_in_queue.py).
  • pyproject.toml / uv.lock: pyobjc-framework-Vision and -Quartz on macOS only. Linux and Windows add nothing: RapidOCR, onnxruntime and the models already ship for Docling.
  • bundling/worker.spec: PyObjC hidden imports on macOS (not collect_all, which would ship 23 MB of .dSYM bundles).
  • release-local.yml: worker --check-scan-ocr in the frozen worker on every system.
  • Notices: pyobjc-core, -CoreML, -Vision 12.2.2 ship no licence file (MIT; Cocoa and Quartz carry the text).
  • Tests: unit tests of the verdict, reading order, sideways turns, planner, cache and cancel; ingest tests with a stand-in reader; the real RapidOCR engine on all three CI systems; Vision on macOS CI.

Decisions to confirm

  1. RapidOCR on Windows and Linux, Vision on a Mac (SURFSENSE_LOCAL_SCAN_OCR=auto); rapidocr forces RapidOCR on a Mac, off restores Docling for every scan.
  2. Tables stay with OCR, without Docling's pipe tables, as ADR 0059 chose for text-layer PDFs.
  3. A scan's figures wait to be asked for: the figures-only pass would read every scanned page with full Docling (39 CPU-s a page). Mixed PDFs keep their idle pass. Previously a scan kept its figures at ingest.
  4. Vision is chosen on a Mac from a virtual runner's numbers: as accurate as RapidOCR except on forms (0.71 against 0.80), and the only reader of camera photos. Its speed on a real Mac is not measured.

Known gaps

  • A camera capture shot at an angle is turned upright, but RapidOCR's rows can mix lines a perspective skews; Vision read the corpus's well.
  • PP-OCRv6 covers Latin, Chinese and Japanese, as Docling's did.
  • Speed measured on one Windows desktop and WSL on it; a real Mac is unmeasured.

How it was tested

  • After merging dev: pytest -m unit: 4,756 passed (2 symlink tests in test_gate.py need a Windows privilege and fail the same on plain dev). tests/integration/worker: 212 passed (Vision's 2 skip off a Mac). New: test_scan_ocr.py (35), test_ocr_first.py (12, giving way, resuming, no taking turns, a cancel dropping ocr/), test_rapidocr_engine.py (the real engine reads a rendered page and turns a sideways one upright), test_vision_engine.py (macOS CI).
  • ruff check / ruff format; notices tests 31/31.
  • Release dry run on this branch (run 39023125137, publish=never): installers built on all three systems, and worker --check-scan-ocr in each frozen worker read the rendered line exactly: RapidOCR on Windows and Linux, RapidOCR and Vision in the signed, notarised macOS build.
  • PR CI: the real RapidOCR engine test passes on Ubuntu, macOS and Windows, and the real Vision test on macOS.
  • The give-way change had its own 4-dimension review with a skeptic per dimension; the one confirmed finding (an ocr/ left by a cancel in Docling's part would make a retried source look like a reading that gave way) is fixed and tested.
  • A 4-dimension review (correctness, concurrency, packaging/CI, tests/docs) with adversarial verification of each finding: 13 confirmed findings fixed in 6e07853, among them a possible deadlock when OCR failed mid-PDF (renders now close on the ingest thread), a cap on pages plus sideways re-reads, and a process-wide onnxruntime patch that did nothing for this engine but changed Docling's sessions (removed).
  • Corpus, harness, scores and logs are in the session scratchpad, not the repo (research licences).

Summary by CodeRabbit

  • New Features
    • Scanned PDF pages and uploaded images are read with OCR before Docling. Readable OCR text is used directly; unreadable pages or images fall back to Docling.
    • OCR uses Apple Vision on macOS and RapidOCR on other platforms, with RapidOCR available as a macOS fallback. Sideways pages are retried in other orientations.
  • Bug Fixes
    • Improved recognition of rotated pages and preservation of text layout, including table rows. OCR progress can resume after queue pauses.
  • Documentation
    • Added guidance on OCR behavior, configuration, fallback handling, and known limitations.

RapidOCR, the OCR inside Docling, reads a scanned page without Docling's
layout model and TableFormer, and Apple's Vision does on a Mac. On 499
real pages (forms, receipts, DocVQA scans, books, court and archive
scans) both found more of the page than Docling did, and RapidOCR took
about 2 s and 8 CPU-s a page where Docling took 4.9 s and 39. Docling
still reads a page whose OCR came out garbled, through the splice a
mixed PDF's flagged pages take. SURFSENSE_LOCAL_SCAN_OCR=off reads
every scan with Docling as before.
…rns, resume, figures on ask

Renders close on the ingest thread whatever stops a reading; pages and a
sideways page's turns share one cap; a turn replaces a page only when it
reads as text, and lines standing on end count as sideways; a cover keeps
its own title over OCR's scraps; blank pages alone send the file to
Docling; OCR's pages are kept while Docling's part of the file gives the
queue up; a scan's figures wait to be asked; no process-wide onnxruntime
patch.

Security review details

Security Blast Radius

  • inferred — Uploaded document bytes now reach additional OCR processing within the ingestion worker's process authority. The traced failure domain includes that worker and the owning document's local state, rather than a newly introduced remote service. Native-library internals and a separate sandbox guarantee were not established.

Trust Boundaries and Controls

  • observed — The new checkpoint root is the fixed ocr child of the existing workspace/document-ID storage directory. Traced callers derive it from the stored document identity or original file's parent, not from OCR text. Workspace-scoped document lookup rejects mismatched ownership, and cancellation cleanup removes only fixed children of the owning document directory.

Resilience and Maintainability Implications

  • observed — Normal completion, OCR cancellation, and OCR or subsequent Docling failure clear saved OCR progress; successful yields retain it. Pending cancellation removes saved work, and begin_job rejects cancelled tasks even if requeued. On startup, interrupted processing documents are marked failed rather than ready; that sweep does not itself delete OCR checkpoints.

Hardening Proposals

  • proposed — If ingestion is expanded to concurrent consumers, establish per-document execution ownership before sharing checkpoints. Atomic file replacement alone does not coordinate simultaneous writers using the same temporary filename. This is a future concurrency safeguard, not an established attack path in the configured single-worker flow.

Make OCR yield through the existing queue turn.

ocr_reading() creates a reading_turn(), but _ocr() only calls turn.check_cancelled() every eight pages. It never calls turn.give_way(). A long scan can therefore hold the sole ingest worker past the 60-second queue-turn limit and delay waiting uploads.

Add a resumable OCR checkpoint at this boundary before calling turn.give_way(). A direct give_way() call is not sufficient: keep_reading() runs only after _ocr() completes, so JobYieldedError would discard the in-memory results and cause the resumed job to OCR completed pages again.

Every 8 pages, once the reading has run its minute and an upload or note
waits at its priority, OCR keeps the pages read so far in ocr/pages.json and
gives way; the run that resumes reads only the pages left. It gives way only
with the pages on disk, and never after its last page.

A waiting source with ocr/ counts as a reading that gave way itself, so two
long scans do not take turns. ocr/ goes with a cancel or a failure, in OCR's
part or in Docling's after it, when Docling takes the file over, and when a
cancel lands while it waits in the queue, so a retried source is never taken
for one that gave way.

@coderabbitai On the outside-diff finding "Make OCR yield through the existing queue turn" (ocr_first.py): fixed in f3524e7, along the lines you suggested.

  • Every 8 pages _ocr checks for a cancel and, with pages left, calls turn.give_way(). Before it re-raises JobYieldedError it keeps the pages read so far in ocr/pages.json, and it gives way only if that write succeeded. The run that resumes reads only the pages left.
  • waiting_work.py now treats a waiting source with ocr/ as a reading that gave way itself, so two long scans don't take turns.
  • ocr/ is dropped on a cancel or failure, in OCR's part or in Docling's after it, when Docling takes the file over, and by drop_batches for a cancel while it waits in the queue.
  • Tests: unit tests for give-way and resume, a keep that fails, cancel, no page of text, and OCR failing or turned off on resume. Integration tests for giving way to a note and resuming, no taking turns, a cancel as it gives way, and a cancel in the Docling part.

@MODSetter Thanks for the fix. Code inspection confirms that OCR checks cancellation every eight pages and yields only after it saves progress. Resumed work skips saved pages. The queue excludes readings with retained OCR progress, and the cleanup paths remove that progress when needed.

The regression tests cover the reported scenarios. I did not run them.

This addresses “Make OCR yield through the existing queue turn.”

MODSetter merged commit 1fc55f0 into dev Oct 17, 2026
34 checks passed
AnishSarkar22 added a commit to AnishSarkar22/SurfSense that referenced this pull request Oct 20, 2026
Resolves dev's sign-in failure codes (MODSetter#2267) and its OCR ADR (MODSetter#2295)
against this branch:
- dev's ADR 0062 keeps its number; this branch's become 0063, 0064 and
  0065, with every citation updated.
- A failed sign-in says why on the plugin's details, where this branch
follows it, in dev's words for its code.
- dev's refusal tests keep the plugin waiting to sign in, as this branch
saves it first, and its failure tests read the plugin's details.
